A great sales kickoff can fill a room with energy.
People take notes. They participate in the exercises. They talk about what they’re going to do differently. Managers leave excited about what their teams just learned.

Then Monday happens.
There are deals to close.
Pipeline reviews to prepare for.
Customers who need answers.
Forecasts due.

And within a few weeks, many sellers have returned to the same habits they had before the training.
So why does sales training fail?
Usually, the problem isn’t what happens during the training.
It’s what happens after everyone goes back to work.
Because learning a new skill and consistently using that skill under pressure are two very different things.

Carole teaches audiences that attitudes toward an action affect our ability to perform it — meaning that if we want to perform better in sales, we must adopt more positive attitudes toward sales. And it starts with putting buyers first.

#### Why Sales Training Fails After the Kickoff

Knowing what to do and changing what you actually do are two very different things.
I see this often when I work with sales teams.
A seller may understand that they should ask better discovery questions. They may agree that listening is more important than rushing to the next question. They may even practice those skills successfully during training.
Then they get on a real sales call.
The buyer pushes back.
The seller gets uncomfortable.
Pressure goes up.
And the old behavior comes right back.
That is because behavior change requires more than information.
You have to practice the behavior, observe it in real situations, coach it, and reinforce it until the new behavior becomes easier to repeat.

> ---
>
> *"Sales training is the beginning of the process. Managers determine what happens next."*
>
> ---

#### The Missing Link Between Sales Training and Performance

When sales leaders tell me that training “didn’t work,” one of the first questions I want to understand is:
What happened after the training ended?
Was the new behavior discussed during one-on-ones?
Was it reinforced during pipeline reviews?
Did managers observe sales calls?
Were sellers coached on specific moments where they could apply what they learned?

Or did everyone go back to business as usual? This is where even good sales training can lose its impact.

You can teach someone what a better sales conversation looks like. But if the manager continues rewarding the same old behaviors, how likely is it that anything will actually change?
Imagine teaching sellers to slow down and understand the buyer before recommending a solution.

Then their manager jumps into the next pipeline meeting asking:
“Why haven’t you closed this yet?”
“What can we do to move this faster?”
“When are they going to sign?”

What behavior do you think that seller is going to prioritize on the next call?
Probably speed.

That manager may fully support Buyer First™ selling. But the questions being asked are reinforcing something else.
And sellers pay attention to what their managers consistently ask about, measure, and reward.

#### How Sales Coaching Creates Lasting Behavior Change

Training introduces an idea.
Practice gives the seller a chance to try it.

Observation shows us what actually happens when the seller uses it.
Coaching helps them understand what worked, what didn’t, and what they can do differently next time.

Reinforcement keeps the behavior from disappearing once everyone gets busy again.
That cycle matters because sellers need opportunities to apply new skills under real conditions.

A role-play may reveal whether someone understands a questioning technique.
A real buyer conversation reveals what happens when that seller feels pressure, hears an unexpected objection, or starts worrying about losing the deal.
Those are the moments managers need to coach.
Not six months later during a performance review.
Soon enough that the seller can connect the coaching to what actually happened.

#### What Sales Managers Should Reinforce After Training

The goal isn’t for managers to reteach the entire program.
Their job is to make the new behaviors part of the way the team works.
That might mean reviewing a discovery call and asking the seller where they made an assumption.

It might mean asking during a pipeline review what the buyer has said they are trying to accomplish instead of immediately focusing on the close date.
It might mean practicing one question before an important call.
Or recognizing a seller when they slowed down, stayed curious, and uncovered information that changed the opportunity.

Small moments of reinforcement add up.
And when managers consistently coach toward the same behaviors introduced during training, those behaviors have a much better chance of becoming habits.

#### How to Measure Sales Training Effectiveness

Sales organizations naturally measure outcomes.

- Revenue.
- Win rates.
- Pipeline.
- Quota attainment.

Those numbers matter.
But if you’re trying to change behavior, they often show up too late to tell you whether the change is actually happening.

Look at the behaviors that should eventually create those outcomes.
Are sellers asking better questions?
Are they uncovering the buyer’s priorities before presenting a recommendation?
Are they listening for what the buyer means rather than simply waiting for their turn to speak?
Are they testing assumptions?
Are managers coaching those behaviors consistently?

Those are signals you can see long before the quarterly number arrives.
And they give leaders an opportunity to coach while something can still be changed.

#### Why a Documented Sales Process Isn't Enough

I’ve seen companies invest tremendous amounts of time building sales processes, playbooks, and training programs.
On paper, everything looks great.
But salespeople don’t sell on paper.
They sell in conversations with real human beings.

> ---
>
> *"Salespeople don’t sell on paper. They sell in conversations with real human beings."*
>
> ---

Human beings who hesitate.
Change their minds.
Leave information out.
Have competing priorities.
And don’t always behave the way your sales process says they should.

That’s why implementing a sales methodology requires more than teaching the steps.
Sellers need to understand how to recognize what is happening in front of them and choose the right behavior in response.
Managers need to know what to look for.
And leaders need to reinforce those behaviors consistently enough that the process becomes part of how the team sells.

#### How Leaders Can Make Sales Training Stick

The real test of sales training isn’t how people feel when they leave the room.
It’s what they’re doing differently 30, 60, and 90 days later.

> ---
>
> *"The real test of sales training isn’t how people feel when they leave the room. It’s what they’re doing differently 30, 60 and 90 days later."*
>
> ---

If you want training to create lasting change, build the reinforcement plan before the session ever begins.
Decide what managers will observe.
Decide what they will coach.
Decide how sellers will practice.
Decide which behaviors will tell you that the training is being applied.

And then check in at 30, 60, and 90 days to see what has actually changed.
Are sellers using the skills?
Are managers having better coaching conversations?
Are buyers experiencing something different?

If the answer is no, that’s your opportunity to adjust the coaching and reinforcement before another quarter passes.

Because insight alone doesn't create better sales performance.

>
> *"Insight can start the change. Repeated behavior is what turns it into better sales performance."*
